At £5k/month in marketing spend, two things are true. That’s real money, enough to build a genuine acquisition engine. And it’s not enough money to run everything at once.
Most brands at this level try to run everything at once. A bit of Meta, a bit of Google, a few influencer posts, a monthly email. The result is noise on every channel and proof on none. When nothing is working, it’s not clear whether the product, the channel, the creative or the economics are the problem.
This is the stack that works at £5k/month, not because it’s clever, but because it’s concentrated.
The order matters
Before allocating a single pound, two numbers have to exist: your contribution margin and your breakeven ROAS. These tell you what a sale can actually cost. Without them, you’re spending blind.
Work out both numbers before reading the rest of this. Our Easier Profit Calculator will build them for you once it is ready; until then, a spreadsheet of last month’s orders, costs and ad spend gets you there.
Layer 1: Capture intent, Google Shopping (£2,500 to 3,500)
The highest-probability paid channel for most physical goods ecommerce brands is Google Shopping. It puts your product in front of people who are actively searching for it. The intent is declared, they typed it.
At £5k/month total, put £2,500 to 3,500 here. That’s enough to generate meaningful signal across your core product lines.
What Google Ads at this level should look like:
- Standard Shopping campaigns, not Performance Max, at this spend level, PMax doesn’t have enough conversion data to optimise well, and it limits transparency
- A tight negative keyword sweep from day one (our Easier Search Terms tool, coming soon, will speed this up)
- ROAS targets set from your breakeven calculation, not from Google’s suggestions
- Weekly search term review, the waste in a new Shopping campaign is significant in the first 4 to 6 weeks
Expect 4 to 6 weeks to get useful data. Don’t change campaign structure week-on-week. Let the signal accumulate.
Layer 2: Retain and compound, Email via Klaviyo (£500 to 800)
Email is the highest-margin channel you own, and at £5k/month in total spend it deserves a disproportionate share of attention, not budget, attention. The platform cost is relatively low; the return is not.
Set up the five core flows first:
- Welcome sequence (3 to 5 emails)
- Abandoned cart (3 emails)
- Post-purchase (3 emails)
- Winback (triggered at 90 days of inactivity)
- Browse abandonment (1 to 2 emails)
These five flows, set up properly in Klaviyo, typically generate 15 to 25% of total revenue for brands that haven’t run them before. That’s incremental revenue at near-zero marginal cost.
The full playbook for these sequences is in the DTC retention guide.
Layer 3: Expand demand, Meta (£1,000 to 1,500)
Meta comes third, not first. The reason is simple: Meta creates and captures demand from people who aren’t actively searching. That takes more creative, more testing and more patience than Google Shopping. You need a working baseline before adding complexity.
At £1,000 to 1,500, Meta is a prospecting and retargeting operation, not a creative laboratory. Use it to:
- Retarget your site visitors and add-to-cart abandoners (highest-ROI Meta spend)
- Run 2 to 3 prospecting creatives against your best-fit lookalike audience
- Test one variable at a time, offer or creative, not both simultaneously
The brand and performance piece is worth reading here: Meta’s job at this budget is activation, not brand building. That’s fine, just be deliberate about it.
What to ignore at £5k/month
Influencer marketing. One-off posts at this budget level rarely generate attributable return and can’t be optimised. The exceptions are micro-influencer gifting programmes with tracked links, but that’s a separate channel with its own discipline.
PR and earned media. Valuable long-term; not measurable short-term. Not the priority at £5k/month.
SEO retainers. Organic search compounds over 12 to 18 months. A retainer at this budget competes with channels that pay back in weeks. Build your own pages properly (as this site does), use free tools to capture intent, and invest in SEO when the paid channels are proven.
Affiliate. Useful at scale; adds management complexity at £5k/month that returns less than the same attention applied to the primary channels.
The operating rhythm
Once the stack is live, the operating discipline is what determines whether it compounds or stagnates.
Weekly: search terms sweep on Google, email performance review (opens, clicks, revenue per recipient), Meta creative fatigue check.
Monthly: contribution margin review across all channels combined, not per-platform ROAS, combined blended performance against your real costs.
Quarterly: channel allocation review, which channel is returning most per pound of margin? Shift weight accordingly.
The stack works. The rhythm protects it.
Quick answers
What marketing channels should I prioritise at £5k/month?
Google Shopping first, it captures people actively looking for what you sell. Email second, it's the highest-margin channel you own. Meta third, once the foundation is working. Ignore influencer, PR, affiliate and SEO agency retainers at this budget level.
Is £5k/month enough to run paid ads?
Yes, if concentrated. £3,500 on one channel, typically Google Shopping, is enough to generate real signal. Splitting £5k across three channels at £1,500 each gives you noise on all three and proof on none.
Should I hire an agency or run ads myself at £5k/month?
At £5k/month, the agency management fee typically represents 15 to 25% of spend, which is a high bar to clear. The better question is: what's the opportunity cost of a founder running ads versus running the business? For most, a focused agency or fractional specialist is worth it if they're measured on contribution margin, not ROAS.
When should I scale beyond £5k/month?
When you have a profitable baseline on at least one channel, a clear breakeven ROAS, consistent above-floor performance for 60+ days, and a page that converts at the rate the economics require. Scale before that and you're amplifying an unproven system.
What should I measure at £5k/month?
Contribution margin per channel, blended ROAS across all channels combined (not per-platform), and week-on-week repeat purchase rate from email. Our Easier Profit Calculator, coming soon, will build the contribution margin model for you.
